Context

IMVU is a social platform where users create customized 3D avatars and interact in virtual spaces. At the time, IMVU had a massive desktop user base but was losing relevance as social interaction shifted to mobile.

As Product Manager, I was responsible for the mobile product strategy and execution, working with engineering, design, and business teams to bring the IMVU experience to iOS, Android, and mobile web while preserving the creator economy that made IMVU unique.

Challenge

Translating a complex desktop social platform to mobile presented multiple challenges:

  • Complex 3D rendering: IMVU's custom 3D engine needed optimization for mobile hardware constraints without sacrificing visual quality.
  • Dense feature set: Desktop IMVU had years of accumulated features. Mobile couldn't support everything; prioritization was critical.
  • Monetization translation: Desktop purchasing flows didn't map to mobile patterns and App Store requirements.
  • Creator ecosystem: IMVU's value came from user-generated content. Mobile needed to support both consumption and creation.

What I Did

1

Mobile Platform Strategy

IMVU's desktop-centric experience couldn't compete for mobile-first users. Defined mobile-native UX patterns that preserved core value prop (avatar customization, social interaction) while adapting to mobile constraints.

Tradeoff: Couldn't port full feature set; had to prioritize highest-engagement features.

2

Cross-Platform Launch Coordination

Simultaneous iOS, Android, and Web launch required coordinating multiple engineering teams with different release cycles and platform requirements.

Tradeoff: Slower overall timeline but ensured consistent experience and avoided platform fragmentation.

3

Mobile Monetization Design

Desktop monetization patterns didn't translate to mobile. Designed mobile-native IAP flows and premium features that drove 30% revenue growth.

Tradeoff: Some desktop power users felt mobile was "dumbed down"; addressed with feature roadmap communication.

4

Bar Blitz Mini-Game Launch

Core IMVU experience was deep but required commitment. Mini-games provided lightweight entry point that drove +70% in downloads and introduced new users to the platform.

Tradeoff: Resource allocation tension with core product; resolved by demonstrating acquisition ROI.

5

Global Developer Program

Creator economy was core to IMVU but limited to internal tools. Built Unity API and developer portal enabling external creators across 3 continents to build and sell virtual goods.

Tradeoff: Required significant platform investment but unlocked exponential content growth.

6

Kimoji Production Management

Partnership with Kim Kardashian for Kimoji stickers required coordinating celebrity requirements, legal, design, and engineering to hit App Store timing. Result: #1 paid app.

Tradeoff: High-pressure celebrity timeline required all-hands dedication for several weeks.

Impact & Results

IMVU Mobile became a significant growth driver for the company, reaching Top 10 grossing status in the social app category and opening new revenue and user acquisition channels.

Key Takeaways

Mobile-First Requires Rethinking, Not Porting

Simply shrinking desktop features doesn't work. Mobile users have different contexts, attention spans, and interaction patterns. We had to redesign core flows, not just resize them.

Mini-Games as Acquisition Funnels

Lightweight games created on-ramps for users who weren't ready to commit to the full IMVU experience. Lower friction entry point dramatically improved acquisition efficiency.

Creator Economies Scale Content

Opening the platform to external developers through APIs created more content than internal teams ever could. The developer program was an investment that paid dividends for years.

Celebrity Partnerships Require Operational Excellence

High-profile partnerships bring visibility but also intense scrutiny and timeline pressure. Success requires clear ownership, buffer time, and stakeholder alignment.
