Context

Antares Audio Technologies, the company behind the iconic Auto-Tune effect, was expanding into mobile creator tools. VoCap was a 0→1 mobile app targeting a new generation of creators who wanted professional vocal effects without professional studio equipment.

As Group Product Manager, I owned the full product lifecycle: from strategy and roadmap to execution and analytics. The team included iOS/Android engineers, a designer, and collaboration with the core DSP (audio processing) team.

Challenge

We were entering a crowded market of music and voice apps with a new product that needed to prove product-market fit quickly. The core challenges:

  • No baseline metrics: We had basic download data but no understanding of creator behavior, drop-off points, or what drove engagement.
  • Audio quality concerns: Early creator feedback indicated the audio output wasn't meeting professional standards, limiting viral sharing potential.
  • High funnel drop-off: Significant user loss at permission requests and first-use flows.
  • Unsustainable AI costs: Our AI voice feature was popular but costs were growing faster than revenue.

What I Did

1

Established HEART Metrics Framework

Without baseline metrics, we couldn't identify where creators were dropping off or what drove repeat engagement. Built comprehensive dashboards in Amplitude and AppsFlyer.

Tradeoff: Delayed feature work by 3 weeks but unlocked data-driven prioritization.

2

Audio Quality Upgrade to 32-bit Floating Point

Creator feedback consistently cited audio quality as barrier to sharing content. Collaborated with DSP team to upgrade audio pipeline without breaking existing projects.

Tradeoff: Required careful migration strategy to avoid data loss on existing user projects.

3

Permission Flow Optimization

Funnel analysis showed 30% drop-off at microphone permission request. Redesigned onboarding to show value before requesting permissions.

Tradeoff: Took more screens but improved conversion significantly.

4

Tuney AI Partnership Negotiation

AI voice generation was key differentiator but costs were unsustainable. Negotiated partnership that cut costs 50% while enabling 100K monthly generations.

Tradeoff: Accepted some technical constraints from partner in exchange for cost efficiency.

5

Attribution & Exec Dashboards

Leadership needed visibility into marketing ROI and feature impact. Built real-time dashboards connecting acquisition to activation and retention.

Tradeoff: None significant; this unlocked better resource allocation decisions.

Impact & Results

The combination of analytics infrastructure, quality improvements, and funnel optimization transformed VoCap from an underperforming experiment into a viable creator tool with strong engagement metrics.

Key Takeaways

Metrics First, Features Second

Investing time in proper analytics infrastructure before building features seems slow but dramatically improves prioritization quality and reduces wasted effort.

Creator Quality Standards Are Non-Negotiable

Creators will abandon tools that make their output look/sound amateur. Audio quality wasn't a "nice to have"; it was existential for retention.

Partnership Negotiation Creates Leverage

Don't accept first vendor terms. Coming prepared with usage data and alternatives created significant negotiating leverage with AI partners.

Permission Timing Matters

Asking for permissions before demonstrating value is asking users to trust you blindly. Show them what they get first.
